AI is shaking up retail. But before jumping in, you need to take a look at how ready you really are, so you can crawl before you walk, and walk before you run.
Recently I wrote about how 95% of AI projects fail. I wish this were a made up number, but it comes from legitimate MIT research.

What drew my attention is that almost all of the reasons were about how the organization, leadership, culture, and processes weren’t ready yet. Notice how most of the reasons have nothing to do with the AI model itself?

So we decided to take a step back and design a framework to determine if your retail organization is ready to launch AI initiatives. And if it is ready, then where should you start.
Our AIRA framework
Our framework (called AIRA: AI Readiness Assessment) gives retail leaders a clear, fact-based look at their AI readiness by breaking it down into these five essentials:
Strategy and Leadership: Is there an actionable AI roadmap and executive support?
Data and Infrastructure: Are core datasets accurate, connected, and protected for analytics?
Talent and Capabilities: Can teams actually use and adapt to new AI tools?
Operations and Processes: Does AI drive improvements in daily store decisions?
Measurement and Optimization: Are results from AI projects tracked for learning and impact?

The framework measures your organizational performance across five key dimensions:
Strategy & Leadership
Measures clarity of AI direction, governance and risk guardrails, funding commitment, and named ownership linking AI efforts to business outcomes.
Data & Infrastructure
Assesses data integration and quality, security and privacy posture, compute and tooling readiness, and ability to scale AI workloads reliably.
Talent & Capabilities
Evaluates team skills, training cadence, change‑management maturity, and cross‑team knowledge sharing needed to adopt and use AI effectively.
Operations & Processes
Examines how far AI supports daily operations, pricing and merchandising, and customer experience through repeatable, well‑run processes.
Measurement & Optimization
Checks whether KPIs and ROI are defined and tracked, models are monitored and improved on a cadence, and experimentation informs continuous gains.
The survey consists of five multiple-choice questions that map directly to the above dimensions. Questions focus on what organizations actually do—such as who sponsors AI projects, how data sources are organized, whether teams are trained on new tools, and how outcomes are tracked—rather than what’s planned for the future.
You will typically spend less than ten minutes completing the assessment. We draw scenarios from common retail contexts, including how pricing decisions use AI, integration of store data, and regular review of project impact. Your responses produce a maturity score across each domain and an aggregate readiness profile.
The report
After completing the survey, you will receive a report detailing both overall and domain-specific maturity scores.
This process categorizes your current state into one of five maturity levels:
Foundational: Basic digitization with limited AI awareness
Exploring: AI awareness and initial experimentation
Developing: Systematic AI pilots and capability building
Scaling: AI integration across operations
Transformative: AI-driven business transformation

The report then translates results into simple priorities for near-term action: strengths to build on and gaps that need attention. Recommendations are specific to each assessed component, for example clarifying sponsorship and ownership, enhancing data pipelines, or embedding measurement routines within teams.
Each recommendation is tied to observed maturity levels, so leaders can sequence capability-building rather than defaulting to large-scale, one-size-fits-all programs. You can also follow-up each report with a more in-depth consultation with our experts.
